Amazon PPC: Lowering ACoS and Scaling Profitably

Most Amazon accounts are not short of spend, they are short of structure. This guide sets out the campaign architecture, bidding discipline and reporting cadence we use to bring ACoS down while total sales go up, and explains which number actually matters when you are growing.

ACoS, TACoS and the number that matters

ACoS measures ad spend against ad sales only. TACoS measures ad spend against total sales including organic. A campaign with a high ACoS that is lifting organic rank can be a good investment, and one with a low ACoS that only harvests your own brand searches can be an expensive illusion.

Set a target based on contribution margin after referral, fulfilment and returns. If your margin after those deductions is 30 percent, a 30 percent ACoS is break even on the incremental order, not a disaster, provided the order builds rank.

A campaign structure that can be read

    • Discovery: auto and broad match campaigns whose only job is to surface new search terms
    • Performance: exact match campaigns built from terms that converted in discovery
    • Defence: brand term campaigns protecting your own listings from competitor ads
    • One campaign theme per ad group, so bids can be set against intent rather than averaged
    • Sponsored Brands and Sponsored Display layered only once Sponsored Products is profitable

    The weekly optimisation loop

Pull the search term report weekly. Promote converting terms from discovery into exact match, add wasteful terms as negatives, and adjust bids towards your target ACoS in small steps rather than large swings that reset the algorithm's learning.

Hold changes for at least seven to fourteen days before judging them. Amazon attribution and rank movement both lag, and accounts that are re-optimised daily never accumulate enough signal to improve.

Why ads fail when the listing is the problem

Clicks that do not convert are usually a listing failure, not a bidding failure. Before raising budgets, check the hero image, the price against the top three competitors, review count and rating, availability and delivery promise.

A listing converting at two percent will burn budget at any bid. Fixing images, price position and review velocity generally lifts return faster than any bid change.

    Scaling without losing margin

    • Increase budgets on campaigns already at target, rather than widening match types everywhere
    • Expand into complementary category keywords once brand terms are saturated
    • Use dayparting where your category shows clear conversion peaks
    • Protect inventory cover, because a stock-out during a scaling phase costs both rank and momentum
    • Report on TACoS and organic rank alongside ACoS so the full picture is visible

    Frequently asked questions

What is a good ACoS on Amazon?+

It depends on contribution margin. Many brands run 20 to 35 percent while growing and tighten towards break even as organic rank builds.

How long before Amazon PPC results show?+

Expect two to three weeks for meaningful search term data and six to eight weeks before rank effects are clear.

Should I bid on my own brand name?+

Usually yes. It is cheap, it protects your listing from competitor ads and it protects the bottom of your funnel.

Why is my ACoS high despite lots of clicks?+

Almost always a listing conversion issue: price position, hero image, reviews or delivery promise, rather than the bids themselves.
